When to hire a marketer

After a channel already works, and for that channel specifically. The order matters more than the person.

Hire a specialist for a channel that already works, not a generalist to find one. Below twenty thousand a month there is usually nothing to hand over: the work is fifty conversations a week and a message only you know, which is not delegable. Contractors for specific jobs are fine much earlier, because a defined task with a defined output is a purchase rather than a hire. The test is whether you can write down what the person will do on Monday.

Why is hiring later than people expect?

Because for most of the climb, marketing is not a role, it is you finding out what makes someone say yes. A hire cannot do that for you, and a hire who tries will produce activity you cannot evaluate.

The specific failure: you hire a generalist at two thousand a month of revenue to "do marketing", they start three channels because that is what the role implies, none of them get enough attention to work, and six months later you have spent a salary and learned nothing you can act on. The problem is not the person, it is that the job you gave them does not exist yet.

What about contractors?

Much earlier, and for defined jobs with a defined output. A contractor writing five comparison pages, editing twenty clips or building your AEO foundations is a purchase with a deliverable, which is a different thing from hiring someone to own an outcome.

The line is whether you already know what good looks like. If you can specify the output and check it, contracting it out is just buying time. If you would be relying on them to tell you what to want, you are hiring, and it is too early.

Who should the first real hire be?

A specialist in the channel that already works. If creator campaigns are producing results, hire someone who runs creator campaigns. Not someone who will assess your options.

This holds at twenty thousand a month and above, where two or three channels are compounding and each one needs a named owner. Channels without an owner stop working quietly, and it usually takes a quarter to notice, which is the actual argument for hiring. It is about maintaining what works rather than finding what might.
